Every week, I talk to founders who run clinics, studios, and practices that are clearly working — clients come in, the appointment book fills up, revenue feels stable. And yet something doesn't close. They can't explain why their best weeks feel hollow. They can't articulate why the new service isn't selling. They can't decide whether to hire or wait.
The answer, almost every time, is the same: they're flying blind.
Not because they're lazy or careless. Because no one ever handed them a dashboard and said "these are the five numbers that tell you what's actually happening in your business."
The Default Is Flying Blind
When a clinic or studio starts, the metrics are simple: did the client come? Did they pay? Good.
That works until it doesn't. It stops working the moment you're trying to grow, make a pricing decision, plan a new service, or figure out why you can't scale past a certain point. At that moment, "did they pay?" isn't enough.
The operators I work with in Strategy Lab — across BELSA Estétic, Casa KiGua, Véora, and dozens more — share one pattern when they first come in: they have revenue data (usually from a payment processor or a rough spreadsheet), and almost nothing else. No conversion rate. No return rate. No no-show tracking. No visibility into what they actually earned per client over time.
They're managing a business with one instrument: the speedometer. No fuel gauge, no RPM, no warning lights.
The Five Metrics That Matter Most
Here's what I install in every clinic and studio engagement during the first 30 days. These aren't advanced analytics — they're the minimum viable dashboard for a service business.
1. No-show rate. The percentage of appointments that don't appear without enough notice to rebook the slot. Industry average in service businesses: 15–25%. Every percentage point above 10% is revenue you can't recover. Most founders have no idea what this number is.
2. Consultation-to-booking conversion. If ten people contact you and three book, your conversion rate is 30%. If it's 10%, you have a lead handling problem. If it's 60%, you're probably underpriced. This number tells you more about your sales process — and your pricing — than any other single metric.
3. Average ticket. Not your listed price. Your actual average revenue per appointment. Discounts, add-ons, packages, no-shows — when you look at what clients actually pay, on average, per visit, you see the real economics. Most founders discover they're earning 20–30% less per appointment than they think.
4. Return rate (LTV proxy). What percentage of new clients come back for a second visit within 90 days? If that number is below 40%, you have a follow-up problem — not a lead problem. You're spending on acquisition for clients who don't stay.
5. Time-to-first-reply. How long does a new lead wait before someone responds? Under 30 minutes: you convert. Over 2 hours: you lose. This is the metric most directly in your control — and the one most often ignored when WhatsApp is your CRM.
What You Can't Decide Without Them
Without these five numbers, every major decision in your business is a guess:
- You raise prices — but you don't know if it's conversion or market timing that shifts.
- You hire someone — but you don't know if the bottleneck is capacity or no-show leakage.
- You launch a new service — but you don't know if your current clients are even coming back.
- You run ads — but you don't know what you're actually converting leads at.
Decisions made without data aren't necessarily wrong. But they're expensive. Every time you guess instead of measure, you pay the delta between what you assumed and what was real.
